AI Shopping Assistants on Shopify: Build, Buy or Wait?
A decision-stage guide to Shopify AI shopping assistants: where AI chat earns its keep, where it fails, what apps and custom builds cost, and when to wait.
date
You have a Shopify store that works, traffic that is decent, and a growing number of emails telling you a Shopify AI shopping assistant will lift conversion overnight. You are not sure whether to install an app, commission a build, or ignore the whole thing for another year. That is a reasonable place to be.
This article is for that decision. It is not an introduction to AI chat on Shopify. It assumes you have a real catalogue, a real support inbox, and a budget you would rather not waste.
Where an AI shopping assistant genuinely earns its keep
AI chat for Shopify works best when a shopper has a question that browsing cannot answer quickly. That usually means one of four situations.
- Large or technical catalogues where filters fail. If a customer needs a part that fits a 2019 model, or a fabric that is machine washable and under 200gsm, a menu will not get them there. A well grounded assistant can.Sizing and compatibility. Footwear, cycling, furniture, anything with dimensions. Getting this right cuts returns as well as lifting conversion.Ingredient and specification queries. Supplements, skincare, food and drink. Shoppers ask whether a product is vegan, contains nuts, or is safe alongside another product. The answer is in your data. The shopper cannot find it.Out-of-hours support deflection. Where is my order, what is your returns window, do you ship to Ireland. Handled well, this removes tickets your team would otherwise answer the next morning.
The evidence that this works at scale is real but comes mostly from the biggest players. Amazon reported in its Q4 2025 results that Rufus had been used by more than 300 million customers and drove nearly 12 billion dollars in incremental annualised sales (Amazon Q4 2025 release). Amazon also has a catalogue, data quality and engineering budget you do not. Treat that number as proof of the category, not a forecast for your store.
Where AI product recommendations on Shopify fall flat
The failure modes are predictable, and most of them cost more than the app does.
Hallucinated answers on stock, delivery and returns. An assistant that invents a 14-day returns window when yours is 28, or promises next-day delivery to the Highlands, creates a refund and a ticket in one move. There is legal exposure too. In February 2024 a Canadian tribunal ordered Air Canada to honour a bereavement discount its chatbot had made up, ruling that the chatbot was simply part of the website and the company was responsible for what it said (Pinsent Masons summary). The sum was small. The principle is not.
Generic upselling. If the assistant recommends the same three bestsellers to everyone, shoppers read it as spam and close it. Recommendation quality depends entirely on your product data, and most Shopify catalogues have thin metafields, inconsistent tags and descriptions written for humans, not retrieval.
The widget itself. On a 375px wide phone, a chat bubble that expands over the add to cart button at the moment of decision is a conversion problem, not a conversion tool. We see this constantly in mobile conversion audits. The launcher has to be small, dismissible and never overlapping the primary action.
Route one: buy a Shopify AI app
This is the fastest route and the one most stores should evaluate first. The main options in 2026 are support-led platforms with an AI layer (Gorgias, Tidio, Zendesk) and sales-led assistants built for Shopify (Rep AI and similar).
Costs are more variable than the pricing pages suggest. Gorgias charges for its AI Agent per interaction, roughly a dollar each, on top of the helpdesk plan. Tidio sells its AI as a monthly add-on in the tens of dollars. Rep AI starts at about 99 dollars a month and meters on sessions, so a busy store pays more whether or not the chat helped. For a mid-sized UK brand, a realistic all-in figure is £150-600 a month once volume is factored in, plus setup.
The part people underestimate is the integration work. Every one of these tools is only as good as what you feed it. Expect to spend real hours on:
- Writing and structuring policy content (shipping, returns, sizing) so the assistant reads the current version, not a 2022 PDF.Cleaning product data: metafields for materials, dimensions, compatibility and dietary flags.Setting hard guardrails on what the assistant may promise, and routing anything about refunds or order changes to a human.Testing it on your own worst questions before customers do.
Shopify's own tooling has also moved. The Spring '26 Edition added an AI sales associate inside Shopify Inbox that answers shopper questions and recommends products using your catalogue, inventory and policies, and storefront search now copes with typos and natural phrasing. If your needs are simple, the native option is worth testing before you pay for a third-party app. Our piece on AI tools for Shopify store owners covers the wider landscape.
Route two: build on the Storefront API
A custom assistant makes sense when the app route cannot express your logic. A compatibility engine for vehicle parts, a formulation advisor for a supplement brand, a room planner for furniture. Shopify has made this easier than it was. Every store now has a Storefront MCP server, agentic storefronts rolled out to all stores from March 2026, and the Storefront API gives you clean access to products, inventory and cart.
The realistic picture for a UK build: a senior team will spend 4-8 weeks on a focused assistant, which puts most builds in the £15,000-40,000 range depending on scope, plus model inference costs that scale with usage, plus ongoing maintenance. That last item is the one owners forget. Models change, prompts drift, product data changes weekly, and someone has to review transcripts and fix the answers that went wrong. Budget a retainer, not a one-off. We covered the general trade-off in custom Shopify app development: when to build and when to buy, and the same logic applies here.
Build only if you can name the specific question your customers ask that no app can answer, and you can put a value on answering it.
Route three: wait
Waiting is a legitimate decision, not a failure of nerve. If your catalogue is under a few hundred SKUs, your products are self-explanatory, and your support volume is manageable, an assistant will add cost and a widget without adding much revenue. The tools are getting cheaper and Shopify's native options are getting better every Edition. Twelve months from now the buy route will likely be simpler and the native route may cover you.
The honest test is this: pull your last 200 support conversations and your site search logs. If most of the questions are already answerable by a decent FAQ page and a working filter, you do not need AI. You need the FAQ page and the filter.
Fix navigation and search before you buy AI chat for Shopify
This is the point that matters most. A lot of assistants get installed to compensate for a store people cannot find their way around. Baymard's site search benchmark found around 41% of ecommerce sites fail to support the basic query types shoppers actually use, and menu structures are often no better. If that describes your store, an AI layer on top is expensive plaster over a structural problem.
If the assistant exists because your menu and search do not work, fix the menu and search first. It is cheaper, it helps every visitor rather than the small share who open a chat window, and you can measure it.Fixing navigation and menu structure, tightening collection filters and improving on-site search are the sort of changes we run inside a conversion rate optimisation programme, and they typically pay back faster than any chat tool. Most Shopify brands we work with from Glasgow to London and beyond do not have a traffic problem. They have a conversion problem, and an assistant only helps once the basics let people convert.
The takeaway
Buy an app if you have a clear support or product-finding pain, decent product data, and a few hours a week to maintain it. Build if your customers ask a valuable question no app can answer. Wait if your catalogue is simple or your data is not ready. In every case, audit search and navigation first, because that is where the money usually is.
If you want a second opinion on which route fits your store, our Conversion Growth Retainer starts with exactly this kind of audit. Get in touch and we will tell you honestly whether an assistant belongs on your roadmap yet.
