Hiring a Shopify Agency in Edinburgh: What to Look For
What Edinburgh brands should check before hiring a Shopify agency: seniority, reporting, post-launch support, realistic UK pricing and whether local matters.
date
You run a Shopify store from Edinburgh. Traffic is steady, the product sells, and growth has flattened. So you search for a Shopify agency in Edinburgh and get a wall of near-identical websites, all promising growth and all vague about who actually does the work.
This guide is about telling them apart. One thing up front: Uncover Commerce is based in Glasgow, not Edinburgh. We work with brands across Scotland, the UK and internationally, and we will come back to why that matters less than you might think. Everything below applies whether you end up hiring in Edinburgh, Glasgow or anywhere else.
Start with the problem you are actually hiring for
Most brands that approach an ecommerce agency in Edinburgh describe a traffic problem. More often it is a conversion problem. Office for National Statistics data put online sales at roughly a quarter of all UK retail sales in early 2025, so demand is not the issue. The issue is whether your store converts the visitors you are already paying for. If you have traffic but no sales, a redesign will not fix that on its own.
Before you brief anyone, write down what you want to change in numbers: conversion rate, average order value, returning customer rate, revenue per session. An agency that cannot talk to those numbers in the first call is selling you design, not growth.
Evidence of Shopify work at your size and in your sector
Edinburgh has a distinctive ecommerce mix: whisky and gin, cashmere and knitwear, tourism-led gifting, outdoor kit, food and drink, and a growing direct-to-consumer founder scene coming out of the city's fintech and university cluster. The playbook for a £3m spirits brand selling into the US is not the playbook for a knitwear label doing most of its trade in Scotland. Ask for case studies at your revenue level and in a sector with similar buying behaviour, and ask for the numbers behind them.
Shopify's Partner Directory is a useful filter. Shopify reworked the programme in 2025 into tiers (Registered, Select, Plus, Premier and Platinum) based largely on the commercial impact an agency has had for its merchants. A higher tier means Shopify has seen real results flow through that agency. It does not tell you who on their team delivered those results, so treat it as a shortlist tool, not a decision.
Then ask to speak to a client who launched 12 months ago. Anyone can find a happy client in week two. The client a year on tells you what the agency is like when the novelty has worn off.
Who does the work, and are they senior?
This is where most agency relationships go wrong. The people who pitched you are not always the people who build your store. Some agencies in Edinburgh and across the UK staff projects with junior developers supervised by one senior, or subcontract development to offshore teams while keeping account management local. Neither is automatically bad, but you should know before you sign, because it decides the quality of the decisions made on your store every day.
Questions that expose the setup quickly:
- Who will write the code on my project, and can I meet them before we sign? How many of your team are permanent employees, and where are they based?Do you subcontract any design, development or QA? To whom?Who is the most junior person who will touch my store?Who do I speak to when checkout breaks on a Saturday in November?
Watch for hedged answers. A senior team will tell you plainly. For what it is worth, Uncover has been in business for 12+ years with a senior-only team, no juniors and no outsourcing, and we are happy to put the people doing the work in front of you before any contract is signed. We think every agency should be.
How the agency measures and reports results
Ask to see a real monthly report, with the client name removed. It should show conversion rate by device, revenue per session, average order value, and the outcome of whatever was changed that month, including the things that did not work. An agency that only ever reports winners is either not testing properly or not telling you everything.
Be wary of reports built around activity: pages shipped, hours used, tickets closed. Those measure effort, not results. Also ask which numbers they treat as the source of truth, because Shopify Analytics and GA4 rarely agree, and an agency that has not thought about that will struggle to prove anything to you later.
What happens after launch
A build is the start, not the finish. The first version of any store is a set of informed guesses, and the value comes from the 12 months of testing and fixing that follow. Ask what month three of the relationship looks like. If the honest answer is "we hand over and you call us if something breaks", you are buying a website, not growth.
The better model is an ongoing retainer with a clear scope: regular testing on product and checkout pages, speed and app hygiene, and a reporting cadence you can hold the agency to. Our own version of this is the Conversion Growth Retainer, and we have written separately about what a good Shopify retainer should include month by month so you can benchmark any proposal against it.
Realistic UK pricing for Shopify projects and retainers
Prices vary with scope, but the honest ranges for a senior UK agency look like this. A properly designed and built Shopify theme, with migration and integrations, typically sits between £15,000 and £40,000. Shopify Plus builds with ERP, B2B or multi-market requirements run from £40,000 to well over £100,000. Growth and support retainers from a senior team usually fall between £2,000 and £8,000 a month depending on how much testing and development is included. We go into the detail in what a Shopify retainer actually costs.
Two trade-offs worth naming. Quotes far below those ranges usually mean juniors, templates or offshore delivery, and you will pay the difference later in fixes. Quotes far above them, often from London, do not reliably buy better work. Pay for seniority and accountability, not for a postcode.
The honest truth about proximity
Almost all agency delivery is remote now, wherever the agency sits. Code is written, reviewed and deployed online. Weekly calls happen on video. The real value of being local is narrower than the marketing suggests, but it is real: discovery workshops in a room, trust built face to face, and someone who will sit beside you when a launch or a peak season goes wrong.
The central belt is one market for that. The fastest trains between Glasgow and Edinburgh take around 44 minutes, and most run in under an hour. A Glasgow agency can be in your Leith or Haymarket office for a workshop with less effort than crossing London. So widen the search to Scotland rather than one city. We have written guides on hiring a Shopify agency in Glasgow and on choosing Shopify experts across Scotland that cover the same ground from the other side of the M8.
Hire for who will sit in the room with you when a launch goes wrong, not for the postcode on the invoice. The takeaway
Pick the agency that can show you results for stores like yours, name the senior people who will do the work, report on numbers you care about, and tell you what months three to twelve look like before you sign. Location comes after all of that, and an hour on the train covers it.
If you are an Edinburgh brand with steady traffic and flat growth and want a second opinion on where the conversion is leaking, get in touch. We will tell you honestly whether a retainer, a focused CRO programme or nothing at all is the right next step.
